Retail-D2C Discovery Flywheel

Let stores reduce trial friction while digital channels deepen the relationship

This flywheel assigns complementary jobs to retail and direct-to-consumer channels. Retail lowers trial friction: shoppers can see the product, buy one unit, and gain confidence without committing to a large online bundle. Digital channels then provide education, direct communication, subscriptions, loyalty, first-party data, and access for customers beyond the store network. Digital awareness can also send shoppers back into stores, where physical displays function as discovery media. The model requires channel-aware economics because retail promotions can undercut online bundles and shipping can erode nominal D2C margins. Instead of maximizing one channel in isolation, design formats and marketing so each makes the other more productive. The result is broader discovery plus a direct relationship, provided the brand protects in-store velocity and measures the combined customer journey.

Core principles

  • 01Give each channel a distinct job
  • 02Use retail to make first trial easy
  • 03Use digital channels for education and first-party data
  • 04Judge the combined system, not isolated channel revenue

How to run it

  1. 1

    Assign channel jobs

Decide whether retail, D2C, or another marketplace is responsible for discovery, education, trial, repeat purchase, and data collection.

Pro tip Base the assignments on observed buying behavior in the category.

Watch out Do not assume every channel must maximize direct revenue.

  2. 2

    Reduce first-trial friction

Use stores or other low-commitment channels to let customers try a small quantity at a familiar location.

Pro tip Make the entry purchase meaningfully easier than the online commitment.

  3. 3

    Build the direct relationship

Use the owned digital channel for product education, customer feedback, first-party data, loyalty, and suitable repeat offers.

Pro tip Offer subscriptions only where repeat behavior genuinely supports them.

Watch out Apps and subscriptions can quietly consume apparent D2C margin.

  4. 4

    Protect unit economics

Set online quantities and pricing around shipping, acquisition, platform, and fulfillment costs rather than gross margin alone.

Pro tip Calculate contribution after every recurring software and logistics cost.

Watch out Retail promotions may make online bundles look unattractive.

  5. 5

    Measure cross-channel lift

Track whether digital activity improves store velocity and whether retail exposure increases direct traffic, trust, or repeat buying.

Pro tip Evaluate total customer value rather than declaring one channel the winner.

In the wild

Chemist Warehouse as a trial point

Kitay said prominent placement in Chemist Warehouse helped shoppers discover Funday and buy a single packet rather than commit to a 12-pack online. Familiarity from the store then made an online purchase feel less risky. At the same time, Funday used D2C to reach Australians who did not encounter the brand in the pharmacy network and to maintain direct customer relationships.

Retail and ecommerce served different customer needs and reinforced awareness across both channels.

Common mistakes

Comparing channels only on gross margin

D2C acquisition, shipping, fulfillment, and software costs can erase an apparent advantage over retail.

Withholding demand from stores

If the brand lists products in retail but directs all demand online, weak store velocity can lead to poor performance or deletion.

Is it for you?

Best for

It is best for physical products that customers prefer to discover in stores but may repurchase or explore online.

Not ideal for

It is not ideal when channel pricing conflicts cannot be managed or the product has no meaningful retail buying behavior.
