The Sleeves-Up Leader Test evaluates leadership through behaviour rather than title, pedigree, or a narrow résumé match. Look for people who are competent in their field, willing to handle low-level work when needed, and curious enough to understand adjacent business functions. The leader's first role is to help the team succeed, not to make the team serve the leader. That requires practical contribution, clear context, and enough generalist awareness to brief and coordinate specialists. Once selected, leaders receive genuine ownership rather than constant founder approval. Their next responsibility is to develop another layer of capable people beneath them. The test does not reject expertise; it rejects expertise paired with rigid assumptions, status-seeking, or distance from the work.

Origin

Hismile's founders say imported organisational models repeatedly failed them. As the company grew past 100 people, they favoured internally developed and unconventional leaders who demonstrated character, practical effort, broad business awareness, and the ability to help teams operate independently.

Core principles

  • 01Leadership is earned through service
  • 02Character can outweigh a conventional career path
  • 03A leader needs context beyond one specialty
  • 04Ownership grows when people are trusted to decide

How to run it

  1. 1

    Watch the work

Observe who takes responsibility and handles necessary work without treating it as beneath them. Use repeated behaviour rather than interview claims.

Pro tip Look for evidence during difficult or ambiguous work, not only successful projects.

  2. 2

    Check character and competence

Confirm the person can perform in the relevant field and works constructively with others. Do not let an impressive prior title override poor fit.

Watch out Character does not remove the need for role-specific competence.

  3. 3

    Test generalist range

Ask the candidate to connect their specialty to customers, marketing, operations, and the wider business. Strong leaders should brief specialists with useful context.

Pro tip Use a real cross-functional decision as the test.

  4. 4

    Test service orientation

Assess whether the candidate removes obstacles for the team and contributes directly. Reject meeting activity that exists mainly to display authority.

Watch out Being helpful should not become taking every task back from the team.

  5. 5

    Grant ownership and multiply

Give the leader clear decision rights, then hold them accountable for developing the next group of leaders. Founder dependence should decline as capability grows.

Pro tip Track which decisions no longer need escalation.

In the wild

Unconventional internal leaders at Hismile

The founders describe leaders who arrived through customer service, warehouse work, casual copywriting, and software sales before eventually leading product and procurement, supply chain, the company as general manager, and marketing. They present these paths as evidence that character, learning ability, and practical ownership can reveal leadership potential that a conventional résumé screen would miss.

Hismile developed a leadership layer that the founders say can operate with less micromanagement.

Common mistakes

Copying another company's org chart

A structure built for another culture may fail when transplanted. Define leadership behaviour around how the company actually works.

Confusing meetings with leadership

A full calendar does not prove contribution. Look for service, useful decisions, and practical support.

Promoting character without competence

Potential and attitude matter, but the person still needs enough skill to carry the role and coordinate its specialists.

Is it for you?

Best for

It is best for founder-led companies promoting or hiring leaders as the team grows beyond direct founder management.

Not ideal for

It is not ideal as a substitute for mandatory technical qualifications or regulated-role expertise.
